Founders need a recurring review that compares current evidence with the operating plan. A good review compresses information, resolves tensions, and turns priorities into explicit commitments.
Prepare asynchronously
Before the meeting, each owner updates a shared page with:
- the handful of company measures and their definitions;
- notable customer evidence;
- progress against last week’s commitments;
- decisions or help needed; and
- risks that changed.
Do not spend meeting time reading updates aloud. Missing data is itself a signal to improve the system.
Use a 45-minute agenda
1. Review the evidence, 10 minutes
Review the measures and customer evidence. Ask what changed and whether the change is real. Avoid explaining every miss before the group understands it.
2. Check commitments, 10 minutes
Mark last week’s commitments done, changed, or missed. For misses, identify the cause that changes future planning: unclear owner, work too large, new evidence, dependency, or simple avoidance.
3. Make decisions, 15 minutes
Discuss the one or two decisions with the highest cost of delay. State the owner, decision, options, evidence, and deadline. If more research is needed, specify exactly what will be learned and by when.
4. Commit the week, 10 minutes
Choose the company priority and a small number of founder commitments. Check whether calendars and resources match those words.
Keep a decision log
Record important decisions with date, context, owner, and what evidence would cause reconsideration. This prevents circular debate and helps new teammates understand how the company arrived here.
Separate operating from relating
Co-founder health deserves its own conversation. Do not force compensation, trust, role, or working-style tensions into the final three minutes of a metrics meeting. Schedule a recurring founder retro for those subjects.
You are done when
- Metrics and written updates exist before the meeting.
- Last week’s commitments receive an explicit status.
- Decisions have an owner and a deadline.
- The coming week has one company priority.
- The agenda finishes with fewer, clearer commitments.
